As AI becomes embedded in everyday decisions, how can organisations move beyond productivity gains to build responsible AI governance that protects fairness, transparency, and employee trust?

Most organisations start their AI journey chasing speed and efficiency and that’s understandable. However, this is where many get stuck. Responsible AI governance begins when leaders stop asking, ‘What can this do?’ and start asking ‘What should this do, and for whom?’

This recognises that AI doesn’t operate in isolation. It’s shaped by people, data, incentives, and the context it’s used in, and it affects all of them in return. Governance can’t lie solely with IT or legal teams. It needs shared ownership across the organisation, clear accountability, and straightforward principles on fairness and transparency that show up in everyday decisions, not just in policy documents. Employees should know when AI is being used, why it’s being used, and what happens if it gets things wrong.

Trust grows when organisations are open about how AI is used and when people can question its decisions. This means being clear about where the data comes from, watching for bias over time, and being honest about trade-offs. It also means involving employees. When AI feels imposed, employees lose trust. When people help shape how it’s used, good governance becomes part of everyday work rather than a box-ticking exercise.

What role should HR and leadership play in shaping how AI influences hiring, performance, learning, and reward systems, and how can organisations build the capability and literacy needed to challenge AI-driven decisions effectively?

HR and leadership play a central role in how AI affects people at work. These systems influence who gets hired, promoted, developed, and rewarded, so they directly shape people’s opportunities and sense of what’s fair. Handing those decisions over to algorithms without strong human oversight is a risk.

HR leaders need to protect good judgement. Which means being clear about where AI can support decisions and where human judgement must always come first. It also means questioning what’s built into these systems, such as how performance is defined or which career paths are prioritised, rather than treating AI outputs as neutral or unquestionable.

Capability starts with understanding, not technical skills. Leaders don’t need to know how to build AI, but they do need to know how to challenge it. Asking where the data comes from, who might be advantaged or left out, and what the system can’t see should be part of everyday practice. When organisations invest in this kind of practical understanding, managers are more confident pushing back on AI, and the quality of decisions improve.

In human-AI teams, what new leadership habits and mindsets are required to ensure AI informs judgement rather than replaces it, particularly in relation to fairness, explainability, and contestability?

Leading in human-AI teams means rethinking who holds authority. One of the most important habits leaders need, is healthy scepticism. Not distrust, but a readiness to slow down, question what the AI is saying, and accept uncertainty, even when the answer looks clear.

Leaders also need to model clear explanations. If they can’t explain how a decision was made, including the role AI played, it’s a sign the system is involved more than it should be. Transparency is the responsibility of leadership. ‘The system decided’, isn’t a sufficient explanation.

Just as importantly, organisations need to normalise challenging AI-driven decisions. Employees should feel safe to question outcomes without being seen as anti-technology. This means leaders valuing debate, supporting ethical judgement, and treating overrides as chances to learn rather than mistakes. AI should guide decisions, not make them for us. This leads to better leadership, higher trust, and stronger performance.
